Housekeeping has a number that gets quoted a lot, "fourteen rooms per attendant", and it carries the same flaw as every standard figure: it describes an average day that in practice barely exists. Two days with the same room count can demand two different amounts of work, and the shift that holds for the first collapses on the second.

What moves the number is not how many rooms

Departures versus stayovers. A departure room takes twice as long as a stayover, sometimes more. A day with twelve departures is heavier than a day with twenty mostly-stayover rooms, and a plan counting only the total cannot see it.

When the room becomes free. Check-out is at 11:00 and check-in at 15:00: the work is not spread across eight hours, it is compressed into four. It is the hardest constraint in the department and no rooms-per-person ratio expresses it.

The building. Rooms across several floors, long corridors, a single service lift: those are walking minutes multiplied by every room.

Who is on. Someone who has known the property for two years and someone in their second week do not clear the same number of rooms, and treating them identically in the plan always produces the same result: the first one also finishes the second one's work.

The window, not the day

The useful reasoning is the same one that applies to retail peaks: coverage is declared per slot, not per day. In housekeeping that means concentrating people in the window between check-out and check-in, and using the edges of the shift for work that does not depend on guests: public areas, linen, stayovers, inspections.

Spreading the same headcount evenly across the whole shift gets you two things at once: people idle at 09:00 and rooms not ready at 15:00.

The three items that vanish from the count

A housekeeping shift overruns for the same reason nearly every time: rooms make it into the count and the rest does not.

  • loading and unloading trolleys, which is a solid half hour across the start and end of a shift;
  • guest requests during the day, which are not exceptions but a statistical constant;
  • inspections, if anyone genuinely does them. If they are not in the plan, either they do not happen or somebody does them for free.

Getting to your own number

Take four weeks and record just three things per day: departure rooms, stayover rooms, hours actually worked by the department. Twelve data points a week already give you the real curve, and you nearly always discover your number is not one number, it is two: one for heavy-departure days and one for the rest.

From there the plan stops being an average and becomes a forecast, which is an entirely different thing.
